Without a baseline, “we lifted click rate by thirty percent” means nothing. It could be regression to the mean. It could be seasonality. It could be an artifact of cleaning a list, or of a tracking change, or of one unusually good week that would have happened anyway. An agency can always find a number that went up. The reason to distrust that is not cynicism about agencies, it is arithmetic—with enough metrics and no baseline, something is always up, and the story writes itself. So the first two to three months of the Send chapter are spent establishing what normal looks like for your business. It is the least exciting period of the partnership and it pays for the next decade of measurement.What clean data means
The baseline clock does not start when instruments are installed. It starts when they are demonstrably working. That means every tracked event tested end to end rather than assumed. Tags named consistently. Tracking parameters applied to every outbound link the team produces. Internal traffic filtered so your own people stop counting as audience. Your CRM’s custom fields populated for the large majority of deals. And the dashboards pulling without errors for thirty consecutive days. Until that is all true, we are not measuring, we are collecting noise carefully.What you get during it
Audits and reports still arrive on schedule. They cover instrumentation health and qualitative observation—what we are building, what is now being tracked, what we are noticing, what looks like it might be true and cannot yet be claimed. What they do not contain is quantitative claims. Where a number appears it is labeled as a reading rather than a result.Shortening it
The baseline cannot be compressed, but the wait before it starts often can. The default sequence has a partner waiting for the analytics work inside Chapter 2, then sixty to ninety days on top, which can put the first genuinely quantitative audit in month five or later. So where a partner arrives with no CRM and no analytics worth the name, we frequently pull the integration and analytics work ahead of the website build. Instrumenting is cheaper than designing, it does not wait on review cycles, and it starts the clock in week two instead of month five. It is one of the more valuable decisions available in the Prologue and it is easy to miss.What we ask of you
Mostly patience of a specific kind—a willingness to accept “we do not know yet” as an answer for a defined period, in exchange for everything after it being grounded in something real. And help with the CRM discipline. The baseline needs deal records that are actually filled in, which is your team’s habit rather than ours. It is the single thing most likely to extend a baseline period beyond ninety days.Once the baseline closes, your thesis moves from revised to standing. The arithmetic on it stops being an estimate and starts carrying your real numbers, and from then on every audit measures against a fixed claim.
